I fetched smtpmail.el from CVS and also experienced the problem with
the void symbol 'mail-envelope-from'. After some fiddling around I
just commented the line
(envelope-from (mail-envelope-from))
out in the function 'smtpmail-via-smtp'.
It works fine since (Emacs 21.2 on Windows XP).
